AI lead follow-up on WhatsApp: a fast, personal reply to every enquiry

How an estate agent gets every portal, ad and WhatsApp enquiry a quick personal reply and a follow-up sequence, with AI drafting and the agent approving.

Formule team · Updated 20 October 2026

An estate agent loses enquiries in the gaps: the portal lead that arrives during a viewing, the Instagram message that lands at 9pm, the WhatsApp question that is read and never answered. AI lead follow-up closes those gaps by drafting a fast, personal reply to every enquiry and the next messages in a sequence, while the agent stays the person who decides what is sent. This guide shows the process step by step, with a worked example, a clear line between what to automate and what to keep human, and the WhatsApp rules that decide what you may send.

It is written to be useful with any tool. A later section explains how Really, the AI agent inside Formule, does it. If you want the wider picture first, read AI for estate agents: what works today, what doesn't, a 1-week plan.

Speed to lead is a measured effect, with limits

The best-known evidence comes from Harvard Business Review. In an article in the March 2011 issue, James Oldroyd, Kristina McElheran and David Elkington report two studies. In the first, they audited 2,241 US companies by sending each a test web lead. 37% responded within an hour, 16% within one to 24 hours, 24% took longer than a day and 23% never responded. The average reply, among firms that answered within 30 days, took 42 hours.

In a second study of 1.25 million sales leads from 29 B2C and 13 B2B companies, firms that tried to contact a lead within an hour were nearly seven times as likely to qualify it (defined as having a meaningful conversation with a key decision maker) as firms that tried an hour later, and more than 60 times as likely as firms that waited 24 hours or longer.

Treat this with care. The data is from 2011, from US companies across many industries, and not from property. It shows that lead interest fades fast and that most businesses reply slowly. It does not give a number of minutes that applies to a buyer enquiring about a flat in your town. The practical reading is simple: a reply the same hour beats a reply the next day. The study did not test follow-up sequences, so the case for a sequence rests on practice, not on these figures.

The process, in five steps

  1. Bring every source into one place. Portal enquiries, ad forms, website forms and WhatsApp messages should land in one pipeline, with the source recorded. If leads live in three inboxes, no follow-up system can work.
  2. Draft the first reply from the enquiry itself. It should name the property, answer the question the person asked and offer one clear next step.
  3. Approve it. The agent reads the draft, fixes anything that is not true or not in their voice, and sends it.
  4. Set a short sequence. Three or four follow-ups over about two weeks, each with a new reason to write (a viewing slot, a similar property, a price change), never a repeat of the first message.
  5. Stop on any human reply. The moment the lead answers, the sequence ends and the agent takes the conversation.

A worked example

This enquiry is illustrative. The names, property and agency are invented.

The enquiry. At 19:42 on a Tuesday a portal sends: "Hi, is the 2-bed flat on Mill Lane still available? Does it have parking? I'm a first-time buyer with a mortgage agreed in principle. Sam." The agent is in a viewing until 20:30.

Draft 1, ready to approve within minutes:

Hi Sam, thanks for your message. The 2-bed flat on Mill Lane is still available. It has one allocated parking space, listed in the details. Since your mortgage is agreed in principle, you can book a viewing straight away. I have Thursday at 17:30 or Saturday at 10:00. Which suits you better? Alex, Brightside Estates

The agent checks three things before sending: the flat is still available, the parking claim matches the listing, and the two slots are free in the diary. If the listing does not mention parking, the draft must say "I will confirm the parking and come back to you today" instead. An AI draft will sound sure of a fact it does not have, and this is where that costs you.

Draft 2, two days later, if Sam has not replied:

Hi Sam, a quick note on Mill Lane. Two other buyers are booked to view on Saturday, so the 10:00 slot is the last one I can offer that morning. If it is easier, I can send a short video of the flat first. Alex

The agent removes any sentence that is not true. If no other buyers are booked, that line goes.

Draft 3, day 6:

Hi Sam, a similar 2-bed has just come on near Mill Lane, with a larger kitchen and a similar price. I can send the details if you would like them. Alex

Draft 4, day 12, the closing note:

Hi Sam, I will stop writing now so I do not clutter your phone. If you are still looking, just reply here and I will pick it up the same day. Good luck with the search. Alex

If Sam replies at any point, drafts 2 to 4 are cancelled and the agent answers personally.

WhatsApp Business rules that decide what you can send

These rules come from Meta's WhatsApp Business Platform documentation, read on 20 October 2026. They apply to businesses using that platform. Check the current pages before you build a flow, because Meta changes them.

Opt-in comes first

Meta requires that a person has opted in to receive messages from your business. The opt-in must clearly say the person is agreeing to be contacted, must name your business, and must comply with applicable law. Meta's guidance describes the person sharing their number and agreeing to later messages from that specific business. Meta's documentation says you can only message people who have opted in. Treat a portal enquiry as a reason to reply, not as consent to a whole sequence, unless the form said so. Ask clearly in your first reply or on your forms, and keep a record. The legal side of consent for your market is covered in AI, GDPR and the EU AI Act: a 10-point check for estate agents.

The 24-hour customer service window

When a person messages you, a 24-hour timer called the customer service window starts. Each new message from them resets it. Inside the window you can send free-form messages without any pre-approval, which is the setting for a natural back-and-forth. When the window closes, Meta states that you can only send pre-approved template messages.

Templates for everything outside the window

Template messages are the only type of message you can send outside a customer service window, and a template must have the status APPROVED before you can use it. Each template is categorised as authentication, marketing or utility, and the category affects pricing. Meta describes utility templates as messages typically sent in response to a user action or request, and says that if a utility template contains marketing material it is recategorised as marketing. Do not dress a promotional follow-up as a utility message.

In practice this changes your sequence. Draft 1 usually falls inside a window if the lead messaged you on WhatsApp. Drafts 2 to 4 often fall outside it, so they need approved templates with variables for name and property, or they must go through another channel such as email. Plan the sequence around that fact instead of discovering it on day two. A template has fixed wording with variable slots, so the personal touches in drafts 2 to 4 have to fit those slots. The agent still approves each message before it goes out.

How Really does it

Really is Formule's AI agent, the part that does the work a CRM only records. These are the live facts, nothing beyond them.

Formule has been live for 17 months, with 14 agencies on it, and 3,569 WhatsApp messages have been sent through the platform. Those numbers describe the platform's activity, not an outcome you should expect from follow-up alone.

Start with one week of discipline

Pick one lead source, write down your first reply and your three follow-ups in your own voice, and approve every message for a week. Note how many enquiries got an answer the same day.
